What is Performance Max?

Performance Max is a Google Ads campaign type that spends a single budget across Search, Shopping, YouTube, Display, Discover, Gmail and Maps, with placement and bidding decided by automation rather than the advertiser.

The trade is straightforward: you hand over targeting, placement and bid control, and in return the system optimises across inventory you would otherwise have to manage as separate campaigns. Given accurate inputs it frequently produces more volume at the same efficiency target than a manually structured account.

The cost is visibility. Search terms are reported at a redacted, category level rather than as the full query report a Search or Shopping campaign provides, and placement data is limited. You can see that performance moved without being able to see why, which turns troubleshooting into guesswork.

The most consequential behaviour is that Performance Max will absorb branded searches unless you exclude them explicitly. Because branded traffic converts at a high rate and would have largely arrived anyway, this inflates reported performance in a way that looks like a genuine improvement and frequently is not.

Why Performance Max matters

It is the default recommendation inside the platform, so most advertisers end up running it without deciding to. Knowing what it conceals determines whether you can still answer basic questions about your own account — which products drive profit, which queries convert, and whether the spend is incremental at all.

The month-one miracle

An account migrates to Performance Max and reported ROAS moves from 3.4x to 6.1x within three weeks. Total revenue is flat. Brand search impressions in the old campaign collapsed over the same period. Performance Max had begun buying the brand queries the Search campaign used to serve, and reporting those conversions as its own. The efficiency gain was a reallocation of credit, not new revenue — a result we see often enough that it is the first thing we check.

Common mistakes

  • Migrating before you know what converts

    Performance Max is a scaling tool, not a discovery tool. Running it before you understand which products and queries drive margin means handing automation a decision you have not validated, and never receiving the data that would let you validate it.

  • Leaving brand traffic in

    Without an account-level brand exclusion, reported performance includes demand you already owned. Every subsequent budget decision is then made against an inflated number.

  • Adjusting targets during learning

    Changing target ROAS in the first weeks restarts the learning period, which guarantees the volatility that prompted the change. Performance Max needs two to six weeks of undisturbed running before the numbers mean anything.

  • Supplying weak creative assets

    The campaign reaches YouTube and Display and will fill those placements with whatever it has, including auto-generated combinations. A thin asset set does not limit spend on those surfaces — it just spends it badly.
