The challenge

Brightside sold a sensitive-skin personal care range and was entirely dependent on paid social, with CPMs rising every quarter. They had 3,400 followers, no content system, and a founder who was articulate on a podcast but visibly uncomfortable on camera. Previous attempts at founder-led content had produced stilted videos that performed poorly.

What we did

Built formats that didn't need the founder on camera

We designed four repeatable formats — ingredient breakdowns, dermatologist myth-busting, customer transformation stories, and product process footage — where the founder's voice appeared as narration rather than a talking head.

Established a genuine point of view

Rather than generic skincare tips, Brightside took a specific stance: aggressive skepticism about industry marketing claims. That gave every piece a recognizable angle and made the brand worth following.

Shipped enough volume to learn

Thirty-two pieces a month across TikTok, Reels, and Shorts. Our editing team turned each concept into platform-specific edits with five hook variants, so we could isolate what drove retention.

Converted attention into owned audience

A sensitive-skin ingredient guide as a lead magnet, promoted natively in high-performing videos, added 47,000 email subscribers — an audience no algorithm change can take away.

The result

41 million organic views in eight months, 218,000 followers, and organic social now driving 31% of revenue. Paid CPMs dropped 26% as brand search volume and audience warmth increased — the organic work made the paid work cheaper.

I told them on the first call that I wasn't going to become a TikTok personality. They built a system around that constraint instead of fighting it. Eight months later social is our biggest channel and I've been on camera maybe twice.
